Achieve a 100% pilot-to-paid conversion rate with initial pilot customers. Define a cost-per-seat pricing model for their service. Ensure the application can support a 100-person pilot.
Problem Statement
Bonum Coaching faced significant scalability constraints with their human-only coaching model, where each coach could only support a limited number of clients. This capacity ceiling, combined with the high costs of premium coaching services, created barriers to expanding their services across Latin America and prevented them from meeting growing demand from enterprise clients like DHL.
Challenges
Bonum Coaching faced critical business limitations with its human-only coaching model. Their network of 80-100 coaches couldn't scale to meet growing enterprise demand, while the premium pricing created significant barriers to widespread adoption, particularly for mid-level employees who could benefit most from coaching. Generic AI alternatives lacked specific coaching methodologies that could be consistent across the users of an organization, depending on prompts and ability to use.. The technical implementation presented considerable risks given the tight 6-week MVP timeline and challenges of integrating multiple AI services (voice, LLM, transcription) while maintaining coaching quality. Additionally, enterprise clients required strong assurances about conversation confidentiality and data security, given the sensitive nature of workplace discussions and varying regional data protection regulations across Latin American markets.
Our Approach
We implemented a targeted, accelerated approach to address Bonum's scalability challenges. Beginning with comprehensive UX/UI research focused on Latin American user needs, we conducted a Sprint 0 architecture design phase to establish a lean, cloud-native foundation. Our solution leveraged cutting-edge AI technologies integrated with ElevenLabs for voice synthesis, custom LLM implementations, and seamless third-party services.
Working collaboratively with Bonum's team, we adopted short feedback cycles and rapid iteration to refine the AI coaching experience. We prioritized simplicity in our technical architecture, creating a frontend-only NextJS solution that eliminated backend dependencies while maintaining robust functionality through direct service integrations. This approach allowed us to develop a true MVP within the 6-week timeline, specifically designed to test critical business and technical variables while incorporating the proven GROW coaching framework with cultural adaptations for Latin American users.
